Variation and the Six Sigma Goal
Regarding variation, the goals of Six Sigma are to:
Minimize the special-cause variation that causes a sample mean to shift from the target.
Reduce common-cause variation, or the standard deviation of the distribution.
Since the vast majority of problems (approximately 94%) are caused by common-cause variation, this article focuses on the second goal.

If a good deal of variation exists in a process activity, that activity will have a very large standard deviation. As a result, the distribution will be very wide and flat. This is illustrated in Figure 1. The top distribution (a) has a large standard deviation. This distribution will result in very inconsistent performance levels and a large number of defects.
As we move from Figure (a) to (b) to (c), the distribution becomes much more consistent due to a progressively smaller standard deviation. The bottom distribution (c) could have a shift in the sample mean of 1.5 sigma (σ) and it would still be able to produce at acceptable performance levels. This is precisely what Six Sigma performance is all about.
